Nicolas Schnorpfeil (20.11.2025) • Kontext: • Wir automatisieren die Buchhaltung und mittlerweile schauen wir uns auch Einkaufs- bzw. Supplier Management an. In der Baubranche ist ja der Einkauf super wichtig, deswegen würde ich gerne deine Meinung hören was bei euch gut bzw. ev. auch nicht so gut läuft. • Die Diskussion ist erstmal recht high level, also wahrscheinlich gehen wir gar nicht in Detailthemen - Gespräch ist super explorativ. • Intro: • Simon from HSG • Berlin, Vara • Strabag • Questions: • Automation in accounting? Status, challenges etc.? • Main challenge: too few personnel in that area -> there is the possibility to automate processes -> Bau is a traditional industry -> Rechnungsprüfung ist completely manual - epInvoice -> it checks a few things -> every invoice is checked by a human -> tried to automate -> all solutions are more expensive and less accurate vs. the human -> works only until they find people • Kreditoren / Debitoren: everything is done manually -> internal reports -> rudimentary data BAB Berichte (Betriebsabrechnungsbogen) -> created from Buchhaltungstool (“Winline” -> very cheap) • Nevais or sth -> much more expensive • BAB Berichte: • They do not have a starres System -> there is one person that can use databases -> they semi-automated the reports • A lot of Insellösungen -> they capture data at multiple places • Example: Schlosserabteilung, Elektrikerabteilung -> write Monteurberichte -> until recently manually created -> Buchhalterin eingetippt, then Abrechnung -> digitised Monteurbericht with local IT company • They digitise in certain areas slowly to reduce redundancy • They have more than 50 Gesellschaften • 15 are operational • Per Gesellschaften: 15 to a couple 1000 Buchungen • Different areas of Tätigkeiten • Baustellen are not directly Gesellschaften -> Arbeitsgemeinschaften mit anderen Bauunternehmen • For smaller topics they do it themselves -> contract templates; for larger Gesellschaften external help • Eingangsrechnungen: • Most of the invoices come via mail -> so that they do not have to scan • Some invoices come via letter / post -> scan to PDF (Letter is shredded) • Rechnugnsprüfungstool • Get the data out of the invoice • Check if it is a legitimate invoice -> Lieferschein comparison • Lieferschein is most of the time physisch -> Bauleiter collect and bring it to the office -> discussed to digitised it -> tools too expensive or too bad • Rechnungsprüfer scan the invoices -> cheaper than tools • Then Buchung • Archivierung • Double down on Supplier Management / Procurement -> how does it work? • Challenges: • Very critical topic • They have Materialeinsatz of 50 to 80% of revenue per Baustelle • Not all bought from supplier - they have own Steinbrüche und Asphaltmischanlagen • hauptkostentreiber -> part of Einkauf is covered by that - Rahmenvereinbarungen • Also for other partners there are Rahmenverträge with other suppliers -> 200km radius of their HQ -> they know most or all suppliers -> they do Rahmenverträge or they have Referenzpreise • But still big incentivisation topic -> • Example: 2km Autobahn grunderneuert -> Tender mit Leistungsverzeichnis -> They calculate all positions -> especially with more specific topics you get Angebote from suppliers -> use as basis for Einkaufsabteilung -> measure from the calculation -> Einkaufserfolge der Leute -> variable Vergütung basierend darauf • Procurement: • 8 people for Baustellen + people in departments for other products (e.g. IT) • Good Negotiation done by him: • Baustellen: • If he buys something he really needs it -> because it is clear that Angebot is accepted - most of the time more Anbieter -> get more Anbieter -> take the cheapest as basis to get better price with others - then individual tactics depending on how good you know the company etc. • Some Einkäufer do not have the expertise to only buy what is required -> alternative product, less material etc. • Faktenbasierten verhandeln und Angebot reinholen um andere An • Winline is used by them - no Datev • Procurement is very individual • General automation? • He will talk to their IT guy
